Hello. Hello, everyone. Welcome to Productivity Paradox. I’m your host, Tanya Dalton,
and this is episode 178. Today is going to be a lot of fun because we are doing
something so different than anything else we’ve done before. I’m really excited
because I have two people from my team here today because I want to talk about
how we create motivation on our teams.
How do we lead our teams? Whether we’re a manager at our work, or we’re the boss
in our workplace, how do we make our workplace somewhere that everybody wants
to go? How do we make it fun? So I’m really excited because I have Heather and
Emma here today. All right.
Tonya: Hi Heather. Hi Emma.
Heather: Hi, so excited to be here!
Emma: Hi!
Tonya: This is going to be a lot of fun.
Emma: Yeah, I’m super excited!
Tonya: I know! Okay. So why don’t we start with this? Why don’t you each introduce
yourselves? So Emma, let’s start with you introducing yourself and really, you know,
maybe your title and what you do with me at inkWELL Press and Tonya Dalton.
Okay.
Emma: Yeah. Um, well, I’m Emma. Um, I’ve been on the team for a little over three
years and I’m the marketing manager for inkwell press and Tonya. Um, so I do all
things, email website, um, blog and podcast. I’m just trying to get the word out there
and our mission out there.
Tonya: Love it. All right, Heather, what about you?
Heather: I’m Heather. I am the studio and design manager of inkWELL Press and
Tonya Dalton. And I work on a lot of the designs for the podcast, the worksheets, um,

anything really design-related and then also project managing for both, um,
inkWELL Press and Tonya Dalton.
Tonya: I love it. And how long have you been with me, Heather?
Heather: Almost three years now.
Tonya: Almost three years too! I love it. And here’s the truth. I mean, I feel like maybe
I kind of twisted their arms to come on here. I’m like, okay guys, I’ve done a hundred
at this point 177 shows. I think it’s time for you guys to come on here. So I really got
them to step out of their comfort zone and I would say that’s a big part of what I do
at the office. Would you agree? Okay. How would you guys describe the culture of
our company?
Emma: Well, if I had to give it one word, I would probably say positive or positivity.
Um, it’s super positive and that’s not to say that we don’t, you know, sometimes have
those rough days or something like that, but I feel like when we come into work
every day, I can expect that we’re all gonna laugh and chat with each other
throughout the day and just be all-around positive, even if there’s, you know, if a
mistake was made or something like that, I feel like we’re like . . . Okay, well, how can
we look at this in a better light?
Tonya: Oh, I love that. I love that word, positivity. Cause I do think that’s really part of
what underlines, what we do. What about you, Heather? What would you say?
Heather: One of the things I love about coming to work is that we’re such an open
office and we have so much communication happening in a lot of offices. You don’t
have that. And I think it just adds to the fun and positivity because we’re able to
really break down the walls with each other and we can come and talk to each other
about anything. And I think that’s what makes, um, working together so fun. And
also we have a little sarcasm in the office and I really–I just really love that, that we
can be silly, but we’re also professional and fun and we’re really just motivated to, to
bring our mission to light.
Tonya: Yeah, I love that. I have to say, I think, I think I say to everybody when they
start, I’m like, listen, it’s really sarcastic around here. And if I am not being sarcastic
with you, then you need to worry. If I’m not giving you a hard time, just kind of
ribbing you a little bit. That means something’s wrong because that’s how I, that’s
how I express my love, right? We all do it very evenly. So here’s a good question for
you guys. What do you love most about your job? Like, okay. It’s work. So let’s be
honest here and that’s really what I want today. I want an honest conversation
because it is work and not every day is like sunshine and lollipops. It’s not like, yay. I
get to go to work every day. Some things are harder to get out of bed, but what is it
that you love most about coming into the office, doing your job? What is it you love?
Heather: Okay. I would say for me, um, my title, I’m a graphic designer and I do all
the design. But what I love about coming to the office is that I don’t just do design.

I’m doing other tasks and I’m building skills in other areas like communication,
customer service, that kind of thing. And I think having that whole skillset is what
gets me excited because if you’re doing one thing all the time, that same one thing
like design, um, you kind of get bogged down and you get creative block and that
kind of thing. And so I love coming to the office and being able to do so many
different things for the business. I think it’s really fun. And it breaks things up a bit.
Tonya: I think that’s true. I think, you know, we all wear several different hats. We’re a
small company. I think people are usually surprised at how small we are because we
have a lot of things that we create and do. I like to say we eat what we cook. We
don’t just talk about productivity, we live it on a daily basis. We all have different jobs
that we do. Lots of different things like Heather just talked about. And so when I’m
hiring people, that’s part of that conversation. We talk about the fact that it’s not
going to be the same thing. You’re not going to come in and have a checklist every
day. Like this is what I need to do. And this is what I do next. You’re kind of going to
shift from time to time to different–different areas of what the business does. So I
love that that really fuels you. And that, that feels good to you. What about you,
Emma?
Emma: Yeah, I would agree with that, that, that I like wearing different hats and
getting to do all these different things. Um, for me, I think the biggest thing is
growth. Um, I feel like we are always talking about how we can grow personally and
not just, you know, grow inkwell press for example, but grow our skillsets and um,
just keep on learning. And I think that you’ve been a big part for me; you’ve been a
big part of that to help me come in every day. And it’s almost every day that I feel
like, okay, I’m growing and I’m learning new things. And besides that, I do love
marketing. Like all things marketing. I love the work I do. So that of course helps.
Um, so the fact that I can, that you expect us to continue learning and growing
means a lot because I know some people have bosses out there who are just kind of
like, you know, do your job and that’s it. But you, um, I remember not too long ago,
you were talking to John and me and you were telling us, um, I want you to set aside
an hour or two, especially on Fridays for professional development where we’re just
setting aside a time to learn and, um, you know, learn new things and get new skills
to help us personally and, and inkWELL Press.
Tonya: Yeah. I feel like professional growth and personal growth is really important.
It’s definitely one of the things that we talk about not just here on the podcast or,
um, as part of our core values, it’s really something that I try to embody for us that,
um, I think I said to you the other day, I go, I want to see you sitting at your desk with
your mouth open, just staring off into space occasionally, like, which maybe seems
weird for a boss to say, but here’s the thing. If you’re always doing, you’re not ever
like taking the time to see the vision or the strategy, or really thinking the two, three,
four steps ahead of where it is we want to go.
And so that’s part of why I think it’s so important to continually be, you know, you’re
taking courses or, you know, taking the time to listen to podcast episodes and do
some of those things. Because I think we get so many times like bosses and

managers get caught up in the checklist. How many things did you get done today?
The quantity versus the quality.
And really a lot of it is that vision of where it is you want to go. So we did talk before
about doing Fridays as a day for you to do professional development, although that’s
going to change because we’re now taking Fridays off for the whole summer.
Emma: Yeah, I’ll have to choose a different day.
Tonya: Yes, a different day. Cause I don’t want you doing it on Friday because Friday
is your free day. We are moving to four day work weeks, this summer to test out how
that works for us. Um, because I want the, I want us to work in a place where we’re
like, okay, I get good work done, but I really want us to prioritize fun and having a
good time and having a personal life for ourselves. So we are starting after, what is it,
after Memorial day? . . . So this will come out after Memorial day and we’ll be closed
on Fridays and we’re going to test it out.
I think that’s one of the things that we’re really, um, that I really like about my team
is that they’re great about when I come and I’m like . . . Okay, you know what? Let’s
try this out. Let’s just, let’s see if this is going to work, because if we’re going to talk to
people about productivity, let’s see if we can really push our productivity more. Can
we work four days and still feel like we get enough work done to feel good? Like
taking a three day weekend, I love that idea. So I’m excited that you guys are
continually embracing my little experiments.
Heather: And I, I love that about you is that you’re so innovative. Like we’ll come in
and you’ll have been up since 4:00 AM and you’ll have this amazing idea. And it’s just
like, so out of the box and you’re just always evolving and you’re so creative that I
just, I love that part of working in our, on our team and with you.
Tonya: Thank you. Thank you. I think that, that’s the thing is, you know, part of my
job when we’ve talked, we’ve talked about this in the season of the podcast and we
talk about it in the office as well. Part of my job really is to like go up and out to see
the big vision, to see where it is we’re wanting to go. And then kind of helping you
guys all move in the same direction. Would you say that we do that? Do you, do you
think that we do a pretty good job of sharing that vision among ourselves and kind
of all working towards that common goal or that vision that we have?
Emma: Yeah. I really liked those–those, sometimes it’s a meeting and sometimes it’s
just kind of a quick conversation, but where you’re, you’re letting us know what your
vision is and you ask for our opinions too. You’re not just telling us. So you’re, you’re
asking for ideas and for it to be a real conversation and it helps us know what
direction we’re going in instead of just feeling like it’s okay, it’s just another Tuesday
or, or, um, just another day. I feel like we can move in a certain direction together
and it’s clear.

Heather: Right. And I love that you allow us to be such a big part of the business and
in making those decisions with you . . . just because a lot of businesses, they just tell
you, Hey, we’re going to do this. And they don’t give you that option, like Emma was
saying. And I just really love that we’re all really in the business together and we’re
doing it together and innovating together.
Tonya: Well, I just have to say, we need to have you guys on the show more often
because I’m really liking the show. People are probably like, really? Did she just have
them come on and say nice things about her? And I, I appreciate it, but I love it.
So why don’t we share this? Let’s talk about how we do that. How do we, how do we
make it so that vision comes to life? So I come to you a lot of times, and this is God’s
honest truth, I’ll be like, I’ve been up since four. I have this idea. Then they’re like, Oh
my God, here she goes again. But we’ll do this on a regular basis where we have
these quarterly brainstorming meetings or just the past week we did another set of
meetings.
Can y’all talk a little bit about how we facilitate those meetings, what it feels like, like
how do you feel like you have a voice and understanding the vision and being a part
of creating that vision as well? Cause I think you guys really are. I like to think of you
guys as architects, along with me of the vision that we’re creating and the structure
that we’re creating.
Heather: Well, I love that when we come into like a future planning session that we
first start off by brainstorming and we’re just throwing all of our ideas. Like there’s no
bad ideas, there’s nothing like that. And we’re just–
Tonya: Well, there are some bad ideas, but I just try to be nice about it!
Heather: Okay. Yeah. Okay. But I love that we’re able to just kind of throw everything
into the pot and kind of see what everyone’s thinking and how that turns out into a
bigger idea. And I think that’s really fun and that makes me feel like part of
developing the business and the team and just bringing all of our ideas together and
coming up with this amazing idea.
Emma: Yeah. It is really, it’s a lot like, yeah, we’re just kind of spitballing ideas. We’ve
got this big whiteboard in our conference room where we like to meet. Um, and I
mean, usually it’s Tonya up there with, with the, with the marker and she’s just like,
okay, Emma, what do you think about this? Okay, Heather, what did you write down
for this? And well, John’s there too.
So, you know, um, so, so we’re all just kind of having this conversation. And like
Heather said, I like that we could say something very, very weird or outlandish and
you’re not like, No. You’re never like, No. You’re always like, okay, well let’s like, even if
it is a little off, which happens, you’re still like, okay, well, what if we spin it like this?

And then it becomes a real idea that then becomes something we actually can
implement. So I liked that because of that–because you’re never telling us, No that’s
not good or anything like that–we feel more open to say whatever. And I like that
while we’re having these serious future planning meetings, we’re still, we’re still
making fun of each other or we’re still making jokes because that just makes it more
fun. And I think more people should have meetings like that.
Tonya: Yes. I agree. There should be a lot more laughing in offices than I think there
are. I think we laugh a thousand times a day and I think you really hit on something
there where I don’t really, I don’t like the word No. Like I don’t tell people, No.
I think No stands for new opportunity. Let’s see if we can shift this. Let’s see if we can
make this work. Let’s see. Let’s see how we can. Let’s write, let’s try to run with it.
Right? And I feel like we have an office. This is not necessarily part of our core values,
but really this office of, I want you guys to push, push back, push, push your ideas,
push, you know, like I always tell you, don’t just say that everything I throw out on the
table is awesome and amazing because it’s not, let’s be honest.
Sometimes I’ve been up since four making crap. Sometimes it’s great. But I want you
guys to feel like you can say, um, I don’t know what if we do it this way and kind
push. And so we have that environment, I would say during these meetings where it
is, you know, throw an idea on the table. No one’s gonna make–well, that’s not true.
We’ll all make fun of different things for each other, but you know, let’s, let’s see what
it does. Let’s see if we push this in different ways. And I think that really does help.
And I want to talk about how we take that brainstorming and create it into
something concrete here in just a minute, but I’m gonna let you girls take a quick
little breather. You’re welcome to join in on the mid-episode break if you’d like, but,
um, I know you’re already pushing yourself out of your comfort zones, which is
probably also a part of our culture.
Emma: It is. It is, yeah.

Alright, are you guys ready to get back to chatting about motivation for our teams?
Okay. So, let’s talk about that whole idea. So, we get together on a regular basis. We
do it at least once a quarter because I usually have it scheduled. It’s an automation
that I have in my calendar that we’re going to do these quarterly meetings, but we
do from time to time sporadically, like something comes up and I’m like, you know
what? We really need to make sure the vision is really where it needs to be.
And we’ll call everybody into the, into the conference room–conference room being
a small, tiny little closet that we use with a giant whiteboard. And so we start
spitballing, we start brainstorming and then we try to come up with some concrete
plans. Would you guys agree? Like we try to create some, some steps of like, like
recently in the past few weeks we were talking about what’s the core focus of our
business and we were working through that.
So do y’all want to talk about a little bit about how we create some action plans and
some strategies?
Emma: Yeah, sure. Um, yeah, I feel like we, we all kinda know what our core is, but
then like what, what we’re trying to do, what our mission is. Um, but really like
getting in that conference room and having those exercises, um, where we, you

know, write down the five key parts of our job and, um, discuss those together and
take a hard look at all of those things and how much time it takes for each of those
things really helped me see where I need to spend more time, which in turn meant
that I’m driving, I’m helping to drive our mission and vision forward.
Tonya: And what do you need to say No to, right, as well.
Emma: Right.
Tonya: We talked a lot about that in those meetings.
Emma: Yeah. Which is hard to say. I learned, I mean, I already knew it’s hard. It’s hard
to say no–we all want to say yes so much.
Tonya: We’re guilty of that as a company we’ve, we’ve made that mistake before, you
know, here’s the truth. We went through a period where we were saying yes
to–there were new opportunities. And we were saying, yes, we have more skews
than we should have. We had more offerings. We were on more platforms than we
should have been.
And now we’re having to say no, no, no, no, no. And really taking the time as a team
to come together and say, where, where is it most important for us to be? Where is it
that if we focus in, we harness in what we’re doing, that we could make the most
impact? That really, that really just, you know, makes a huge difference in how we
feel as a team. Would you agree that we’re not as worn out and exhausted? Cause I
feel like we were a little bit for a while.
Emma: Yeah. If you’re trying to do everything, then that can’t feel good. And I feel
like people in general do that. So since people in general do that, teams will do that
and then you’re trying to do everything and you can’t focus on one thing and that
can’t feel good.
Tonya: So one of the things that we do in those meetings, a lot of times, is we talk
about–each quarter I kind of map out where we’re going to be in the different
categories of our business. I have what I call it, the vision matrix that I created for our
company, where it’s like, where are we going? What are we going to focus on next
month? And the month after that? And the month after that, right? Where it’s like,
okay, here’s the steps we’re going to do. So you guys have access to that and you see
it, right?
So you can like where we’re going. And you’re a part of creating that plan of where
we’re going for the next quarter. But we check-in by having well–when they were
final Fridays, we’re gonna have to change that. We had final Friday meetings. So can,
y’all talk into a little bit about that because it’s not enough just to talk about the
vision of where we want to go. How do we make sure that we’re staying on track
each and every month?

Heather: Um, I think final Friday is really helpful for me just because we’re meeting
every month and we’re kind of making those, we’re taking those small ideas and
making them small steps that we can work towards building into this bigger future.
And so I think breaking them down monthly and being able to talk about, okay,
what do we need to prioritize and really focus on for the longterm? Um, just for that
month really helps us to hone in and focus and not be trying to do all the things, um,
which can burn us out and create overwhelm. So I really like that we’re able to really
focus and we’re able to talk with you, Tonya, about what’s a priority and what other
things we can let go of and kind of push to the wayside.
Tonya: Yeah. So the final Friday meetings take place the final Friday of the month
basically, or like the last Friday of the month–which will now we’ll have to call it final
Thursday? Right?–and I meet with each person in my team. And we talk about what
did you accomplish for the month behind us? And then what are you planning to
focus in on the month ahead? So it’s a way of making sure. And I’m looking the
whole time at that vision matrix of where it is collectively that we want to go. And it’s
our way of checking in. And then on Mondays we do a meeting. Emma, do you want
to talk about the meeting that we do on Mondays? So we do the final Friday
meeting that’s once a month and then on Mondays, go ahead . . .
Emma: Yeah. Morning Momentum meetings, um, usually happen about 9:30, 9:45
normally on a Monday. Um, and I feel like that’s also another thing that kind of kicks
off the week and helps me stay accountable. Um, we just go around, starting with
Tonya, and let everyone know what we have going on that week. Um, I think it’s
really helpful to let everyone know what you have going on because some weeks,
you know, well, every week looks different. Like some weeks are going to be busier
than others. And if I can let people know, okay, I’m really focusing on these several
things this week, I’m feeling, you know, busier than last week. I feel like we can kind
of, understand where we’re at, and give each other space or, you know.
Tonya: Or support when we need it. Because sometimes it’s like, we know Emma
has a big thing coming up during that week. Cause she talks about it during the
Monday momentum meeting and we’re like, okay, what do we need to do to
support you? Or what do we need to do to take some of the things off your plate?
How do we work together?
Emma: I wonder, I mean, we’ve been doing this for so long. Um, I wonder what
would it be like if we didn’t do it?
Tonya: I do, too.
Emma: I feel like I wouldn’t, I wouldn’t be as accountable, or I would forget to put
things on my list because sometimes we’re like, Oh, well what about this? You forgot
this.
Tonya: Yeah. I mean, that’s part of my job too, as the, as the boss or as the manager
is I’m, I’m making sure everyone’s prioritizing in the way that fits the big vision.

Right? I’m making sure. Cause sometimes, um, one of you might say, well, I’m
working on this, this week . . . and then if I have time, I’ll do this. And I’ll say, Oh, those
need to be, flip-flopped. Like, this is the higher priority item, that’s the lower priority
item. So it helps me kind of do spot-coaching with you guys where it’s like, what do
you need to prioritize this week? What are the big things you want to focus in on?
And that way we are really focusing on, what’s truly important.
We have about less than a minute for us to wrap up. Um, I feel like this has gone
really fast.
Emma: That went by really fast. I don’t know if it’s cause I’m excited or a little bit
nervous.
Tonya: Probably both. Probably both.
Heather: Yeah. That was quick.
Emma: Yeah.
Tonya: So let’s do this. Let’s wrap up by you, maybe sharing with me. Um, what’s one
thing that you would like to see us do as a company, as a culture in moving forward.
Is there anything that you think would be helpful? Because I think, here’s the thing,
we like to kind of leave these podcast episodes with people having a couple of like
little momentum builders. Like, what are some things that we can do? So I’ll, I’ll start
it off.
You know, one of the things that you can do is gather your team together and make
it, you know, a regular occurrence to try to have a certain day of the week where you
are gathering and you’re able to really see what is everyone prioritizing for the week.
It doesn’t have to be a Monday Momentum meeting. It could be a, you know, Team
Tuesday. Again, alliteration: I love it. But you know, like pick a day that you want to
gather the, the key players of your team. So I do this on Sundays with my family.
Those are my key players of my team at home. And then I do it on Monday with you
guys. So that would be one little momentum builder. Do you guys have any other
ideas for things that people could do to get started moving forward?
Heather: I would say, um, you know, we always are working so hard that you should
integrate some fun into it. Like, don’t always be full business. I think coming together
as a team and maybe doing some kind of team-building activity or really getting to
know each other on a personal level is going to help you connect better and be able
to really come together as a business and as a team to come up with new ideas to
move you forward.
Tonya: I love that.

Heather: So I think just incorporating humor and fun and not being serious all the
time–maybe sprinklings in some sarcasm would be good.
Tonya: Really? Heather, I thought you would say GIFs because GIFs–that is Heather’s
love language. GIFs. Yeah. Okay. So that’s a great one. The second momentum
builder would be something like, how can you incorporate a little more fun? If you
feel like you have been a little too straight-laced, how can you loosen up a little bit
with your team? What’s something you can do this week. That kind of just loosens
that up a little bit? I love that.
Emma, you have one? I put you on the spot cause now you have to come up with a
third one. That’s tough.
Emma: Yeah, that’s not fair. Um, I was thinking something similar, like to, um, make
sure you’re, you’re celebrating your wins. And just in general, we celebrate like, you
know, we have team meetings every month, um, where Jordan and Siobhan come in
and we celebrate birthdays if there’s a birthday that month. Um, and so I feel like
celebrating in that way with dessert is always a great, a great idea.
Heather: Any kind of food. Food’s going to bring us together.
Tonya: Food motivates everybody, let’s be honest.
Emma: It’s so true for us, yeah.
Tonya: But we do a lot of fun things too that are a little bit different. We’ve done like
kind of, um, yoga retreats. We’ve done, um, different events where we’ve made
jewelry together. We try to think outside the box. So thinking about some way to
incorporate some of that. I love it. I love it.
So, I feel like we gave some pretty good momentum builders. Now here’s what we’re
going to do next because the episode is ending here. But Heather and Emma have
said they want to ask me some random questions. We’ve been doing random
questions. I’m kind of nervous because here was the–here’s the parameters I gave
them. There really aren’t any parameters. There’s no boundaries.
The only thing I said is really, I don’t want to know what the questions are ahead of
time. And I want them to be questions that you don’t necessarily know the answer to
because I wanted it to be a lot more fun and spontaneous. So we’re going to be
posting this and we’re going to keep recording.
